Build a purchase-to-launch responsibility matrix

A property can be acquired successfully while the opening stalls because nobody owns the next decision. A responsibility matrix names the person who prepares a decision, the owner who approves it and the team that must receive the result. Start before closing and revise it when scope changes.

Evidence to assemble

Gather the source records before completing the worksheet. A missing record should remain an open question. Keep the original alongside any summary so the next person can trace the decision.

Work through the decision

  1. Assign one accountable owner to each milestone.
  2. Separate preparation from final approval.
  3. Name the recipient of each completed handoff.
  4. Record backup coverage for unavailable decision-makers.

For each action, name the person responsible for preparing the response and the person who approves it. Record what evidence would close the item. If new information changes cost, timing or scope, update the affected plan and identify who needs the revised version.

Common failure to avoid

Do not list “the team” as the only responsible party. A shared chat is a communication channel, not an assignment of accountability.

Worked example

A hypothetical project has a designer ordering furniture and a manager arranging photography. The matrix assigns the designer to confirm installed inventory, the owner to approve substitutions and the manager to confirm photo readiness. A delayed bed remains visible until all three handoffs are documented.

Close the handoff

A finished worksheet should identify the result, its evidence and any remaining owner. If the result is uncertain, record the next action instead of marking the whole task complete. Keep the worksheet with the relevant source file and tell the receiving person which version applies.
